The Klaviyo Pricing Problem
Klaviyo is good at sending email and SMS. What it's not good at: fair pricing for segmentation at scale.
In February 2025, Klaviyo switched to profile-based billing. Instead of paying for subscribers (people you deliberately add to email lists), you now pay for every customer record that exists in Shopify, whether you email them or not.

1. RFM Analysis (Recency, Frequency, Monetary)
What it is: Customers are ranked on three dimensions:
- Recency: How recently did they buy? (Days since last order)
- Frequency: How often do they buy? (Total orders)
- Monetary: How much have they spent? (Total revenue)
Why it works: These three metrics predict which customers will buy again. High-frequency, recent, high-value customers are your best segment. New customers who haven't ordered recently are your at-risk segment.
In practice: You pull your order data and assign each customer an RFM score. You can segment like:
- VIP: Recency < 30 days, Frequency >= 5, Monetary >= $500
- At-Risk: Recency > 90 days, Frequency >= 2, Monetary >= $100
- New & Promising: Recency < 30 days, Frequency == 1, Monetary >= $50
Each segment gets different email treatment. VIPs get exclusive previews. At-risk customers get win-back campaigns. New customers get nurture sequences.
2. Cohort-Based Segmentation
What it is: Customers are grouped by when they first purchased, or what they first purchased.
Why it works: Customers acquired at the same time often have similar behavior. Customers who first bought your best-seller have different lifetime value than customers who first bought your clearance item.
In practice: You create cohorts like:
- Q4 2024 Cohort: Customers who placed their first order Oct-Dec 2024
- Winter Product Cohort: Customers whose first order included your winter collection
- Referral Cohort: Customers acquired through your referral program
Each cohort behaves differently. Understanding what makes a high-value cohort stick helps you acquire more like them.
3. Behavioral Segmentation
What it is: Customers are categorized by actions they took (browsing, cart behavior, purchase patterns, etc.).
Why it works: What someone does tells you more than who they are. A repeat buyer who always purchases on Friday is different from a repeat buyer who purchases unpredictably.
In practice: You segment based on:
- Cart Abandoners: Customers with carts updated in the last 14 days but no completed order
- Repeat on Schedule: Customers whose reorder interval is predictable (e.g., order every 28-35 days)
- Impulse Buyers: Customers with high order frequency but low average order value
- Bulk Buyers: Customers with few orders but high order value
Each segment responds to different messaging. Cart abandoners need urgency. Repeat-on-schedule customers get proactive reorder reminders. Impulse buyers get flash sales.
4. The 23-Day Rule (Bonus)
Here's a micro-segment worth knowing: customers whose second order comes within 23 days of their first purchase are 3x more likely to become repeat buyers.
This isn't a coincidence. It's the moment when a customer proves they didn't regret the first purchase and are ready to buy again. If someone orders day 1, then orders again by day 23, they're a signals customer who's likely to stick around.
You can identify this cohort automatically and send them nurture email, exclusive perks, or loyalty program invites. You're investing in high-probability repeat customers.
The Math: Klaviyo vs. External Segmentation
Klaviyo:
- Base: $20-50/month
- Profile-based billing: $0.01-0.02 per contact per month
- For 5,000 contacts: $50-100/month base + $50-100/month contacts = $100-200/month
- For 10,000 contacts: $50-100/month base + $100-200/month contacts = $150-300/month
- For 20,000 contacts: $50-100/month base + $200-400/month contacts = $250-500/month
You also pay Klaviyo's sending rates, but that's separate.
External Segmentation (via Shopify Admin API):
- Cost per run: $0.06-0.12 (6-12 cents)
- Frequency: 1x weekly = $0.24-0.48/week = ~$1-2/month
- Frequency: 1x daily = ~$2-4/month
- You export segments to whatever email platform you use (Klaviyo, Omnisend, Postscript—your choice)
The savings: If you're paying $200-500/month for Klaviyo profiles, you could run segmentation daily for $2-4/month and export to a cheaper email platform.

Mistake 1: Segments that are too broad
"Active customers" tells you nothing. "Customers who made a purchase in the last 90 days and spent >= $100" tells you something actionable.
Mistake 2: Not accounting for your product category
The 23-day rule applies to many categories, but not all. If you sell durable goods that people buy once every 2 years, a 90-day reorder window is meaningless. Build segmentation logic that fits your category.
Mistake 3: Building segments you won't act on
If you identify a segment but don't change your email strategy for that segment, segmentation is wasted effort. Every segment should have a different email cadence, message, or offer.
Mistake 4: Not refreshing segments
Customer behavior changes. A segment that was relevant 6 months ago might be stale now. Refresh your segments regularly (weekly or monthly is reasonable).
